If you are running the first or second year of your community's Infusion, you are likely doing it as volunteers with day jobs. That is not sustainable indefinitely.
Sooner or later, the Infusion needs to either:
- Be handed off to an established local organization (a tourism body, a chamber, a community foundation, a non-profit).
- Become a formal organization itself (a registered non-profit, a community society).
- Wind down gracefully as a one-time or two-time event that served its purpose.
The handoff conversation should start at least six months before you intend to step away. The receiving organization needs time to plan, to budget, and to find the people who will run it.
When considering who to hand it off to, look for:
- Mission alignment. The organization's existing work should connect to what the Infusion does. A tourism or local business organization is a natural fit. A youth services agency probably is not.
- Volunteer infrastructure. The Infusion runs on voluntary help. The receiving organization should have either an existing volunteer base or the capacity to build one.
- Public credibility. The organization needs to be trusted by the community. If it is seen as a partisan, narrow, or controversial body, the Infusion's broad welcome will erode.
- Operational capacity. The organization needs the staff and time to actually run the event. A well-meaning organization with no available capacity is worse than no organization at all.
- Extra credit: Experience with running large community events; experience/skill with online communication and community development.
The handoff itself includes:
- Documentation. Everything you have learned, written down. (This handbook is a start; your community-specific addendum is what completes it.)
- Contacts. The list of partners, volunteers, sponsors, media contacts, and key allies.
- Digital infrastructure. Domain names, website, Discord, email lists, social accounts. Transfer ownership formally.
- Brand guidelines. Logos, colours, fonts, photo libraries. Even a simple one-page guide helps.
- A meeting with the receiving team. Walk them through everything in person (or video call), answer their questions, and stay available for the first few months as an advisor.
If you handle the handoff well, the Infusion outlives you. That is the goal. The point was never the event itself; it was the change the event made in your community. A handoff that keeps the event alive is the most generous thing you can do for the place you love.
